The 4 phases of an Odoo migration
Phase 1. Discovery (week 1)
The most common mistake in Odoo migrations is skipping the Discovery phase. Always start by identifying which processes you need to migrate and which ones you can simplify. Don't just transfer your current system to Odoo: take the opportunity to clean up.
- Inventory systems in use (ERP, CRM, Ecommerce, critical Excel spreadsheets, departmental tools)
- Map key processes: who does what? with which tool? where does each piece of data reside?
- Identify mandatory integrations (bank, AEAT, marketplace platforms, payment gateways)
- List users by role and intended permissions
- Define KPIs: what will you measure to know if the migration was successful?
- Decide which Odoo modules you need versus those that would be nice to have but are not essential (always prioritise)
- Realistic timeline with milestones per phase and client validations
- Identify the internal 'champion' (the person who validates and unblocks decisions)
